That is contextual commerce. The payment disappears into the game, the car, the parking garage. Invisible still has to mean in control, so we build binding and telemetry into every experience.

Essay · Rebecca Carr, CEO, SmartRecruiters

We threw out the roadmap: what 18 months of AI transformation taught me

Pausing every release for three months, rebuilding as an AI native product, and running the company in the open.

In 2022 a lot of software companies looked up and asked what just happened to us. We did too. Sales slowed, growth and profitability got harder to find, and we made hard calls. We did a reduction in force and divested a larger product line.

When we looked honestly at the market, one gap stood out. We were not investing enough in AI.

AI fairy dust is not a strategy

We had what I call AI fairy dust across our platform. Little pieces of AI, like a generative job description writer. Not difficult to build, not very impactful, but it let us say we do AI.

It was never going to make hiring easy, and making hiring easy is the whole reason SmartRecruiters exists. To do that, we had to become an AI native solution. So we took the roadmap we had and threw it out the door.

Three months to sharpen the ax

We told our R&D organization we would stop investing in the old capabilities. For three months we would sharpen the ax: get rid of tech debt, prepare for AI assisted development, and organize to be agile, lean, and iterative based on what the market told us.

We also called off every release to customers. Our product team spent that time sitting with ten to twenty customers across different industries, designing what an AI native recruiting solution should look like.

At the end of those three months we announced the new product and set a date. Nine months to build it, live on June 1st. We put compensation incentives in place so R&D could deliver on that timeline, and we built nothing else.

Customers rewarded the bold move

My first fear was our enterprise customers. We were not going to ship the features we had promised them six months earlier. But when we explained what we were doing and why, the reaction was shock, awe, and excitement. Customers told us this was what they needed their vendor to do.

We had zero complaints and zero churn. Our growth over the next twelve months came entirely from existing customers, not new business.

The hardest problem was not technical. It was the P&L. AI is expensive to run, and we still had to be a profitable company, so we got very clear about which models and products we used for which interactions instead of spending everywhere for the same outcome.

The AI sale is not the SaaS sale

I underestimated this one. I thought people would simply buy a great product. They want to understand the value an AI product will deliver before they commit.

The subscription model that worked for SaaS for so many years does not fit this world. We moved to per hire pricing so customers could experiment without a big commercial leap, and we retrained our entire sales team to sell that way.

Transparency and context are king

“Transparency and context are king. Your people need to understand exactly why you are making every single decision.”

Every Monday I post a video that tells the company what I am working on, what matters to me, why I am prioritizing it, and what I need from them. We have one singular objective for the year with eight key results, and every person knows their role in at least one of them. I repeat them constantly.

I publish the notes from our executive team check ins to the whole company. I hold open office hours with every employee, multiple times a month, with no staged questions.

Understanding the change reduces fear. People stopped worrying about their jobs and started raising their hands to help solve problems. That unity is what made the transformation possible, because in this moment you have to move as a unit.

Do not wait for permission

I did not ask my board. A board is full of smart people who advise companies, and what they care about is the outcome: growth, profitability, results. It is my job to figure out how we get there.

Was there risk? Sure. The worst case was being told not to be CEO again. The best case was multiple term sheets and an acquisition by a company that needed the same vision. In this market, go big or go home.

What people say after the session

Executives leave the chair ready to publish. Your team gets usable thought leadership, not another awkward interview to sit on.

Questions agencies and marketing teams ask

Straight answers for buyers packaging this for a client, and for in-house marketing and communications leads.

What happens on the call with Joel?

It is a 15-minute sales call, not booking the $18,000 session on the spot. You confirm fit for your executive or client, sketch topics and scope, and hear how delivery works. If it is a match, next steps (proposal and recording date) follow after.

How do you make it really easy so the content gets posted?

Every asset ships with a finished post caption (headlines and post text sized for LinkedIn and similar channels). You get files ready to schedule, not raw footage or a folder of stills that still need writing.

Why do marketing and comms teams buy this instead of running it in-house?

Because executive content usually fails as an ops problem, not a creativity problem. Half of thought-leadership producers say the function is under-resourced, and many never get senior leaders consistently into the work. CXO Video gives you one guided session and a finished portfolio so your team schedules instead of staffing a six-month production loop.

How quickly can we get content out?

From signed proposal through recording and delivery, content can be out within about 30 days. First assets often land sooner once the session is done. You are not booking the executive again and again for six months of shoots.

Is there a bulk discount for multiple executives?

Yes. Multi-executive and team packages are available. Bring the lineup on the call with Joel and we will price the scope accordingly.

Do we offer on-site interviews?

Yes. On-site pricing is available upon request. Book a call with Joel to scope location, crew, and schedule.

Can this sit under our agency MSA or be white-labeled for a client?

Yes. We routinely work as your production partner under a one-page SOW or Exhibit A to your MSA. The client can face your brand; Joel runs the session and delivery behind the scenes.

Who owns the assets when we’re done?

Your organization (or your client, if you are the agency of record) owns the delivered portfolio for commercial use. We retain the right to show anonymized or approved examples of process and craft.

What does the executive need to prepare before the session?

Very little. A quiet room, a solid camera and mic setup (we confirm details after the sales call), and a willingness to talk. We guide the briefing: no script writing, no slide deck homework.

How does brand and legal approval work for marketing/comms?

You get a review pass before final release. Assets arrive in formats that fit existing brand systems; we can work to your color, type, and disclosure guidelines. Legal gets finished packages, not an open-ended edit bay.

Does one session really cover six months of publishing?

That is the design. Twenty-six assets with finished post captions give you a cadence for roughly half a year without booking the executive again. Your team owns the calendar after delivery. You decide when each piece goes live.

What if we already have an in-house studio or agency creative team?

CXO Video is the extraction and editorial layer: directing the conversation and turning it into a full portfolio. Many teams use us alongside their studio or agency so the executive’s time stays at one session while your people keep brand ownership downstream.
